THE OPPORTUNITY

Black Knight Patrol operates across numerous contracts in California, deploying security teams with a strong record of service consistency and client retention. The organization had built its reputation on reliable coverage and had grown steadily as demand for continuous, higher-standard security services increased.

That growth brought a set of conditions that the existing decision-making infrastructure was not designed to navigate. Scheduling decisions had become decentralized as the contract base expanded, pricing structures had evolved contract by contract rather than through a consistent commercial logic, financial reporting reflected what had already occurred rather than what current commitments would produce. Leadership understood the business at the operational level but did not have a way to examine how workforce structure, deployment intensity, and financial outcomes were interacting across contracts and regions simultaneously.

The organization could assess how well it was servicing existing contracts. It could not assess whether the economics of those contracts were sound or whether the operational decisions being made were building toward a financially durable position. The metrics the business tracked confirmed stability, they did not surface the questions that mattered most as the organization moved into a more complex growth environment.

Black Knight Patrol engaged City Shift Finance to examine where the signals that mattered for profitability and risk were not being measured, and what that gap was costing the organization in the quality of decisions being made without them.

THE SOLUTION

The engagement began by examining how staffing and pricing decisions were being made and what information those decisions were and were not drawing on.

The findings were consistent with what the growth trajectory had made likely. The organization was tracking operational metrics that confirmed service delivery but did not surface the financial consequences of individual contract commitments. Pricing had been set through structures that did not fully account for the staffing intensity, certification requirements, or complexity that different contracts actually demanded. The headcount mix and supervisory ratios that had developed over time had not been examined against the demands the current scale of operation was placing on them.

Financial reporting answered historical questions, it did not position leadership to evaluate the forward implications of current workforce and pricing decisions before those decisions became fixed. The gap between what leadership needed to know and what the existing information was providing was widest precisely in the decisions that carried the most consequence for the organization's financial position going forward.

The work focused on making those consequences visible before they were locked in, contract-level economics were examined in relation to the staffing commitments and risk profile each contract carried. Pricing was evaluated against the actual cost and complexity structure of the work rather than against the flat-rate logic that had developed organically, and the financial planning function was reoriented toward the questions that would affect future performance rather than the results that had already been produced.

Manuel Jimenez
“City Shift Finance helped us rethink how staffing, pricing, and contract economics were being evaluated across the business. The work improved operational visibility, supported stronger financial decisions, and created a more durable foundation for growth.”
Manuel Jimenez CEO, Black Knight Patrol

Black Knight Patrol's workforce improvements reflected a closer alignment between staffing commitments and the operational requirements of its contracts. Headcount mix, supervisory coverage, and deployment intensity were evaluated together, creating a more consistent basis for allocating labor as the contract portfolio expanded.

Pricing profitability improved as contract terms were evaluated against the actual cost of delivering each assignment. Staffing intensity, certification requirements, and operational complexity became part of the commercial assessment, giving leadership clearer visibility into which contracts supported the business's margin requirements and which required different terms.

Forecasting became more closely connected to the decisions shaping future financial performance. Incorporating workforce commitments and contract-level economics into financial planning gave leadership a clearer view of expected costs, profitability, and exposure before additional resources were committed.

Together, these changes connected operational performance with financial outcomes, allowing Black Knight Patrol to evaluate growth opportunities in terms of both service requirements and the economics of delivering them.
